Delivery speed can influence how customers in other countries perceive a UK brand, and the obvious fix is to hold stock closer to them. The catch is cash. Every unit sitting in a foreign warehouse is money that cannot go toward new products, advertising, or suppliers, and if it sells slowly, it also adds storage costs and risk. Faster delivery is therefore as much an inventory question as a shipping one. The aim is to be close to customers for the products that justify it, not to copy the whole catalogue into every market.

International ecommerce delivery and fulfilment

Segment products by demand and predictability

Start with the catalogue, not the map. Each SKU has its own demand pattern, and a handful of measures show where it belongs.

Sales velocity is how quickly a product sells. Forecast confidence reflects how much the team trusts its prediction: an item with two years of steady orders is easy to forecast, while a new launch is not. Margin matters because a high-margin product can absorb extra storage and handling costs more easily than one with thin margins. Storage cost depends partly on size, since bulky goods take more space for the same sales. Delivery expectations differ by product too. Buyers may wait for a made-to-order piece but expect everyday items to turn up quickly.

Consider a hypothetical homeware brand. Its best-selling scented candle sells steadily in several countries, so local stock is easy to justify. A limited-edition vase launched last month has no sales history, and a festive collection sells almost entirely in the weeks before Christmas. Those products need a more flexible approach: hold them centrally, or close to where they are made, and move them closer to customers only once demand proves itself. The same caution applies to the long tail, the many items that each sell only a few units. Stocked locally one by one, they can add up to a large pile of slow-moving cash.

This mix is often called hybrid fulfilment. Proven products sit in local warehouses, while newer, seasonal or slower ones stay at a central or production-side location until sales support moving them closer.

Choose which markets justify local stock.

A good product does not automatically earn a warehouse in every country. Local stock makes most sense where demand is concentrated and steady enough to keep it moving. A market that orders a product a few times a week rarely justifies its own stock, while one that orders it daily might. Delivery expectations count as well. If shoppers expect quick delivery, local stock earns its place sooner than in markets where longer waits are normal. Replenishment lead time matters too. A market far from the source needs earlier reorders, so a stockout there lasts longer.

Splitting stock too thinly creates its own problems. Spread across five warehouses, one product can run out in two while it sits idle in the others. For many brands, a sensible start is one or two markets with clear demand, with everything else served from central stock. Seen this way, international ecommerce fulfilment becomes a set of product-and-market decisions rather than a single setup for the whole business.

Separate inventory allocation from order routing

Two decisions are often blurred together, and they happen at different times.

Inventory allocation comes first, before any order exists. It decides which SKUs go where and in what quantities. It draws on the demand signals above, and it is planned well ahead because stock takes time to move. In the homeware example, allocation is the decision to place most candle stock in the two countries where it sells best and to keep the vase in central stock.

Order routing comes later, once a customer has placed an order. It chooses which location should fulfil that order based on stock availability, where the customer lives, delivery expectations, and shipping cost. Routing can only choose from stock that is already in place. If allocation is poor, even good routing can’t get the right product to the right country.

In order: demand data informs allocation, allocation places the stock, a customer orders, and routing picks the location that ships it.

Review and rebalance inventory.

Allocation is not a one-off. Demand moves between markets and seasons, so last quarter’s split can become this quarter’s problem. Review each market’s sales and stock regularly, more often for fast sellers than slow ones, and watch for clear signals. A product that keeps selling out locally may need a larger allocation or earlier replenishment. One that sits unsold for long stretches may be overstocked, and a transfer or a pause on reordering can release cash. A new product with a steady sales record may be ready to move from central stock to a local warehouse, while a seasonal line can return to central stock once the season ends.

Agree in advance what triggers a move, such as a product’s stock cover falling below a set level in one market while another holds plenty. Keep the review simple enough to repeat. A short set of measures for each market is enough: stock cover (how long current stock would last at the recent sales rate), sell-through (the share of stock sold in a period), stockouts and the share of orders arriving within the brand’s own delivery target. All of that depends on seeing stock by location, which brands can get from their own systems or from a fulfilment partner such as NextSmartShip, which combines China fulfilment with local warehouses.

Improve speed selectively

Faster international delivery does not require stocking everything everywhere. Match stock to proven demand in the right markets, and keep uncertain products flexible, to balance speed and cash. Revisit that balance as demand changes.
